Shopee’s Management Killed Its Own Potential

Having worked at Shopee for about 7 years, I witnessed firsthand how poor management led to inefficiency and stagnation. In the first two years, there was real technological progress, but after that, the company became bloated with unnecessary managers who had little to no technical expertise. Instead of driving innovation, they created irrelevant tasks just to justify their positions, leading to a waste of both talent and time.
The company had an excessive number of management layers, with teams consisting of multiple levels of managers and only a few actual engineers. These managers, lacking real technical experience, micromanaged projects and imposed redundant processes, creating inefficiency rather than productivity. What could have been a powerhouse of technological advancement turned into a slow, bureaucratic environment where engineers spent more time on meaningless tasks than on real development.
Shopee once had the talent and potential to scale to the next level, but its inexperienced and self-serving management completely squandered the opportunity. Instead of fostering innovation, they focused on maintaining their own relevance, ultimately stalling the company’s technological growth.
Inexperience played a key role in this downfall. The lack of technical understanding among management led them to fail at recognizing and nurturing talent. Instead of identifying the true innovators in the company, they often rewarded those who were politically savvy or capable of "playing the game." This over-smartness and favouritism became the only means of survival for managers, allowing them to stay in positions of power while stifling creativity and growth. As a result, many talented decision-makers, frustrated by the toxic environment, chose to leave the company, further weakening its leadership.
Not only did management fail to generate new ideas, but they also discouraged those who did. Bullies were often encouraged or left unchecked, while those with innovative ideas were suppressed, making it clear that staying in the limelight mattered more than fostering real change. This created a culture of fear, where people became more focused on protecting their positions than actually contributing to the company's growth.
Ultimately, Shopee’s management’s focus on maintaining the status quo, coupled with its failure to recognize and support real talent, turned what could have been a flourishing company into a stagnant, inefficient entity. Shopee’s Post-COVID Work Culture: Favoritism, Blame Games, and Double Standards

Shopee’s work culture changed significantly after COVID-19. During the pandemic, work-from-home (WFH) was the norm. But once the situation improved, Shopee abruptly ended WFH and required everyone to return to the office.
However, this period also saw a major leadership reshuffle. Many senior managers either left or were forced to leave. The new and remaining managers, mostly of Chinese origin, started encouraging favoritism. If you were conversationally fluent in Mandarin or part of the Chinese-speaking lobbying group, you had better chances of getting WFH approvals. If not, tough luck. There were clear double standards—some employees were allowed to work remotely, while others had to show up at the office every day.
Performance and contributions? They didn’t really matter. What mattered was how quickly you could shift blame onto someone else in times of crisis. If you were in the bully group, you were safe. Facts, records, message logs, or even common sense? They held no value when dealing with this group.
I saw people in my own team who didn’t show up to the office for 6–8 months. They were hardly responsive, but they faced no consequences. And guess what? They’re still there. Meanwhile, others had to struggle with inconsistent policies and unfair treatment.
Shopee’s post-pandemic work environment became less about merit and more about politics. If you were in the right group—the bully group or the Chinese-speaking lobbying group—you had privileges. If not, you were on your own....Read More

The high level managers can not speak in English and they will hire English speaking engineers from all over the world. The mid level managers take advantage of this situation. For years they don't do any work, and in a given situation if anything goes wrong due to mismanagement, then they will shift the the blame to engineers whereengineers have nothing to do. Mid level manager will pressure you and threat you. They know higher level manager won't give you chance to show the reality, your opinion and perspective will not be visible to higher managers. There is nothing to like about Shopee unless you are a Chinese employee. Because this company is work culture and HR managers are pretty much biased towards personal favoritism, they don't hesitate to lie and deceive which is pretty much unethical and unfair. The company pay scale must be very low, because I saw company HR is working as a fitness trainer in another company which is 30 minutes away from Shopee office building, and she is doing classes during lunch time, classes in the evening, she hardly do any work in office I guess. She is doing 2 fitness classes as a fitness trainer on the same day she is attending office also.
